Almost every leadership team has an AI pilot. Far fewer have AI that changes the numbers. The gap rarely comes from the model. It comes from five decisions made early.
1. Start with a cost, not a capability
Do not ask what AI can do. Ask where your organisation loses the most hours to repeatable work. That is where AI pays back first.
2. Fix the data before the demo
Most stalled pilots trace back to messy data. Clean sources, clear ownership and simple access rules come before clever prompts.
A great model on bad data is still a bad decision, made faster.
3. Set guardrails your board can explain
- A written AI policy that staff actually read.
- Human approval for anything that touches money or customers.
- Logging and monitoring for every production use case.
4. Measure value per use case
Give each use case a target. Hours saved, revenue gained or errors avoided. Review the numbers monthly and stop what does not perform.
5. Build a delivery engine, not a hero team
One brilliant engineer cannot scale AI across an organisation. You need a repeatable team: AI engineers, data engineers, product owners and QA. Many leaders build that team in India to move faster at lower cost.
